Signs your quoting process is ready for CPQ

How to tell when spreadsheets and manual approvals have become a bottleneck, and what to prepare before introducing CPQ.

Configure, Price, Quote (CPQ) tools such as Salesforce Revenue Cloud and Conga CPQ bring product rules, pricing, and approvals into one guided flow. They are not the right fit for every business, but a few signals suggest it is time.

Common signals

  • Quotes take days, not hours. Reps wait on product specialists or finance to confirm what can be sold together and at what price.
  • Pricing errors reach customers. Discounts are applied inconsistently, or outdated price lists are still in circulation.
  • Approvals happen over email. Nobody can see where a quote is stuck or who approved a margin exception.
  • Products are configurable. Options, bundles, and dependencies are tracked in spreadsheets that only a few people understand.

What to prepare first

CPQ works best when the underlying rules are clear. Before implementation, gather:

  1. A clean product catalogue with bundles and options defined
  2. Pricing logic — list prices, volume tiers, regional variations
  3. Discount limits by role, and who approves exceptions
  4. The quote and contract templates customers currently receive

Start with the most common deals

Model the products and rules behind the majority of your quotes first. Edge cases can follow in later releases once the core flow is trusted by the sales team.
